Your Agency Took the Old Work and Relabeled It
Open your last agency scope of work. Scroll to the deliverables section. You can see a new line item that was not there a year ago. Something like “AI optimization” or “generative AI content strategy” or “LLM visibility enhancements.” It is probably listed right below the SEO work and above the monthly reporting.
Here is what that line item almost certainly means in practice: your agency took the work they were already doing and relabeled it.
Schema Markup and Clearer Headings Are Not AI Optimization
The mechanics of most AI findability packages are straightforward. The agency restructures a few existing pages with clearer headings and more specific language. They add schema markup to your product pages if it was not there already. They create an FAQ section targeting questions buyers commonly ask an AI tool. Some generate AI-written content targeting long-tail queries and publish it on your blog.
None of this is worthless. Schema markup helps machines read your data. Specific language is better than vague language. FAQ content can match real buyer queries.
But calling this “AI optimization” is like calling a coat of paint a structural renovation. You are addressing surface symptoms while the underlying problems remain intact. The site looks slightly more organized. The machines still cannot trust your data, your visitors still cannot find the proof they need, and your conversion rate on AI-referred traffic stays exactly where it was.
The Problems That Stay Broken
Your product data probably contradicts itself across platforms. I see this on nearly every diagnostic we run. Your Google Business Profile lists a different address than your website. LinkedIn shows a different company description than your sales deck. Your distributor’s site has outdated pricing while your site shows current numbers. Each contradiction teaches AI systems to distrust your data. No amount of on-page schema fixes that.
Your content is probably written for Explorers, not Validators. The visitors AI systems send arrive pre-educated and need to confirm specific claims in seconds. Your site assumes they need category education and wants them to browse. The mismatch between what the visitor expects and what the site delivers is what we call the Context Gap, and it is where most AI-referred traffic dies.
Your evidence is probably weak. Most B2B websites lean heavily on generic capability descriptions. “We deliver real results” scores 0.0 on evidence strength because a machine cannot extract a verifiable fact from it.
Your information probably exists in isolation. No Wikidata entry. No verified knowledge graph connections. No sameAs links tying your website to your LinkedIn, Crunchbase, or industry directory profiles. Schema markup on your own site does not create graph connectivity.
Agencies Are Paid to Produce Deliverables, Not Outcomes
It is not malice. It is incentives. Most agencies are paid to produce deliverables, not outcomes. Restructuring pages and adding schema produces visible deliverables the client can see and the agency can bill for. Running a cross-platform data consistency audit, scoring evidence strength across your entire site, and building a conversion system that adapts to visitor intent is harder to scope, harder to price, and harder to sell.
The “AI optimization” package becomes a repackaged version of the content work the agency was already doing, with a new label that matches the current moment. The client feels covered. The agency gets to keep the retainer. Neither notices that the actual problem went untouched.
Real AI Findability Work Starts With Diagnostics
Before anyone writes a line of content or touches a page, you need to know what is broken. That means auditing your data accuracy and consistency across every platform where your company appears. It means scoring every significant content block on evidence strength. It means checking whether your information connects to the external knowledge graph or exists only on your own site. It means querying AI systems directly to see whether they include you, describe you correctly, and place you at the right tier.
Then you fix what the diagnostics reveal. In priority order: trustworthiness (accuracy and consistency), usability (specificity and recency), and connectivity (context). That sequence matters because each layer depends on the one below it.
Then, and only then, do you build the conversion architecture that handles the visitors AI sends. That is the downstream work most “AI optimization” packages ignore entirely.
